Want To Be a High-Achieving Executive? Do Fewer Things

The challenge in many early-stage companies is that the executives running them often don’t have as much deep experience in critical areas needed for growth. Usually, the founding team is still learning and evolving their skills and depth of knowledge in the domain.

This is good in the beginning when things are moving quickly, as you need flexible leaders who can quickly learn in new environments. But as you scale, you begin needing expertise and depth as well.

Here are three key questions I ask leaders facing the challenge of how to evolve and plan their professional development. These will not only help the business create the best leadership team; it will help keep people engaged and motivated throughout the growth process.

1. What drives engagement?

The first question to ask yourself is: what do you really enjoy doing that keeps you engaged and continuously challenges you? It’s more than just liking something. You need to really be compelled and driven to get better at it over time to be able to maintain your focus over the long term.

Write down all of the tasks and work that you do. Now think about when and how you engage in that work. Find the three to five things that you notice a high degree of engagement in.

Look for periods where you lose track of time or tend to push off other tasks, or even things like eating, to spend more time doing. Find those activities where you’re totally engrossed in the work and forget about everything else.

If you can’t find any obvious activities, find the ones that you have the most curiosity about and start carving out a little more time and focus to get into them and notice what happens. Does your curiosity increase or do you get bored quickly and want to move on?

2. What are you really good at?

It’s not enough to just enjoy something. You need to be good at it too, in order to create value. Something you love doing that you’re not proficient at is a hobby, not a profession. Look for things where you get lots of positive feedback around and things that people ask you to do frequently.

If you can, get more feedback from colleagues and bosses about what they see as valuable skills and contributions. You don’t need to be a world expert on something, but you want to be seen as having a high degree of skill and performance. Focus on what other people think you’re really good at, not just your own assessment.

Sometimes, we know too much and are too self-critical. You may feel like you don’t really know what you’re doing, or know that there is so much more to learn, but someone not educated in the field may see you as brilliant. It’s more about what others think, not just what you think.

3. What can nobody else do?

Finally, you need to look for the things that nobody else can do like you can. If everyone else is also going at something, there is little room for differentiation or to be seen as a unique resource. You want to find something that you enjoy, that you’re good at, AND that nobody else can do.

If you can’t find anything truly unique off-hand, start looking for ways you can add or combine skills and experiences to create a valuable and unique capability.

Maybe you’re really good at contract law, minored in environmental studies in college, and are a hobbyist rock collector. Can you combine them to focus on contracts involving public land use for mining and forestry?

Developing a niche is an excellent way to become highly sought after and highly compensated. Don’t be afraid to really carve out a unique domain; just make sure there are at least a handful of people and companies who really need that expertise.

Becoming a high-achieving executive is about creating unique and desirable value in your market. Focusing on these three questions will help you find something you’re not just passionate about, but something that you can create a real niche around. As they say, the riches are in the niches.

The Metaverse as envisioned by its creators — a fully formed digital world with virtual identities, homes, belongings and more — would transform our global economy. Development is growing quickly, as several platforms already are offering interactive games, business opportunities and social experiences.

For example, Barbados has been working to declare digital real estate as sovereign land, the first country to do so. The island nation intends to build virtual embassies and consulates, develop services to provide e-visas, and construct a “teleporter” that will allow users to transport their avatars between the various worlds.

These kinds of activities are only expected to grow, and now is the time for all governments — state, federal, and foreign — to think about if and how such ventures should be taxed, be they transaction taxes, income taxes, or any other categories.

The Nature of Work in the Metaverse

When it comes to income taxes, the first question that must be asked is what it means to work in the Metaverse. For example, consider the digital equivalent of an analog real estate broker. She is hired to select digital land parcels her client may be interested in purchasing. Her client purchases a parcel and pays the broker her commission in cryptocurrency.

Like her analog counterpart, the broker’s commission is income. In this case, the broker would report her commission as ordinary income on her federal and state tax returns, determined by the market value of the cryptocurrency on the day she is paid.

Yet payments to others can be made not just in cryptocurrency. Similar questions arise in the case of “play-to-earn” video games — that is, whether a gamer’s earnings count as wages.

For example, Axie Infinity is a gaming universe where players purchase, breed, train, and battle non-fungible token (NFT) critters called Axies. Axie Infinity contains several types of in-game currencies, one of which is “smooth love potion” (SLP), a token players earn for battle victories. Used to assist in breeding new Axies, the number of SLP tokens player earns varies with the strength of her gaming skills. SLP tokens can also be purchased and sold on the open market with either cryptocurrency or fiat money.

Since the Axie in-game currency has real-world value, it stands to reason that tokens earned during gameplay should be reported and taxed as ordinary income, determined by the market value of the token on the day the player earned or claimed it. And, as has been well-settled, if the gamer converts her SLP token into cryptocurrency or sells it in exchange for fiat money, it qualifies as capital gains income, subject to short- or long-term capital gains tax. The latter is also true for the Axie NFTs, which, like SLP tokens, can be converted to cryptocurrency or sold on the open market.

Thus, the issue of whether cryptocurrency payments in exchange for services or the rental of a digital commodity constitute taxable income is settled. The question concerning whether payments consisting solely of NFTs, however, remains open. For example, what if the broker’s client paid her with a Bored Ape NFT? Some Bored Ape NFTs have been sold for millions in the marketplace, while others have been sold for substantially less. How would one go about valuing such an NFT for purposes of determining income?

Another example of income, although not “work” in the traditional sense, is the case of a person who rents digital land. Like the broker, how would the digital landlord determine her rental income for the lease period if paid with an NFT?

Could NFT Payments Be Considered Barter Transactions?

The IRS has issued guidance that cryptocurrency is property, yet it has not issued similar guidance for NFTs, although it is likely that NFTs also qualify as property. Regarding our broker, could her receipt of an NFT in exchange for her services count as barter? Yes, but only if the broker and her client agreed beforehand that the fair market value of the broker’s services and the FMV of the NFT are equal.

This would also be true of the landlord and her renter — if the parties agree that the NFT’s FMV is equal to the FMV lease period, the exchange qualifies as barter, and in both cases, the broker and the landlord would report the value of the exchange as income. The problem, of course, lies in determining the FMV of the NFT.

In the broker’s case, if the FMV of the NFT is determined by comparing the prices of similar NFTs, it is possible that no barter could have occurred. People, businesses, and governments have paid hundreds of thousands of dollars or more for digital land, and it is almost a given that our broker’s commission is but a fraction of what the buyer paid for the digital asset.

Of course, the opposite could also be true — the FMV of the NFT offered is less than the FMV of the broker’s services. Overall, in the case of a digital broker, it seems she would be better off to demand compensation either in cryptocurrency or in fiat money.

Sourcing Income From Transactions Involving Digital Land

Expanding on the landlord and renter example to include buyers and sellers of digital land, a knotty question arises regarding the source of the landlord’s and seller’s income arising from the transactions. In the analog world, such income is sourced to the jurisdictions where the real property is located. Of course, in the digital world, that doesn’t make sense. So where should the landlord’s and the seller’s income from their digital land holdings be sourced?

One option is to source the income to the jurisdiction where the digital environment’s servers are located. A second option is to treat income from the digital land and the real property in the same manner — that is, to source the income to the jurisdiction where the landlord and seller physically reside. The second option carries greater logic than the first and remains so even if the digital environment is hosted in the cloud.

Similar questions arise when the digital land is purchased from or rented by the platforms themselves. Should the income be sourced to the jurisdiction where the platforms’ servers are located or where the platforms’ owners are physically located? Again, the second option carries greater logic.

What if the platform owners are outside the United States? If the platform owner acts as a landlord, and is qualified to do business here, it will have a registered U.S. address, and the rental payments will be sourced to the state where the address is located.

The same is true when the platform is acting as the seller of digital land — that is, the purchase price will be sourced accordingly. If neither the landlord nor the seller is doing business in the United States, the rental payments and the payment for the purchase should be sourced to the platform’s home jurisdiction.

Sales and Royalty Income From NFTs and NFT Donations

If a person is actively involved in creating and selling NFTs as a livelihood, there is no question that the proceeds from those sales constitute income. In this case, the NFTs would be considered inventory, and the creator would be subject to self-employment tax on his profits in addition to individual income tax. However, the IRS has not issued guidance on the tax treatment of royalty income from NFTs. In this case, if the person is actively involved in creating NFTs, his royalty income would more than likely be subject to self-employment taxes.

Donating or auctioning off NFTs for charitable purposes is not considered to be a taxable event if three criteria are met. First, the NFT donation is held for over a year; second, the NFT is donated to a section 501(c)(3) organization; and third, the NFT is donated directly to the organization. However, regarding auctions, if the creator auctions the NFT first and then donates the proceeds to the organization, he will incur capital gains income and be taxed accordingly, depending on the length of time the asset was held.

Conclusion

The digital world promises a plethora of new experiences and opportunities to generate income for individuals as well as business entities. However, determining how to tax that income will not necessarily be easy.

In the United States, the IRS has issued little taxpayer guidance, meaning that tax professionals, other than what guidance the IRS has provided, have little to rely on other than their own knowledge and experience to fill the holes. Despite these shortcomings, the Metaverse, even if it does not come to full realization, promises to be an interesting digital world, nonetheless.

3 Bonding Exercises Businesses Are Using To Combat The Great Resignation

Quirky activities can improve employee retention and company culture, according to Inc. 5000 CEOs. It’s cheesy, but it works. So says Frank B. Mengert, founder and CEO of ebm, a North Haven, Connecticut-based benefits and HR tech company, about his company’s weekly video call, known as “Friday Vibes.” The one rule: You can talk about anything but work.

These unconventional meetings–ebm’s sometimes involve games like Two Truths and a Lie–have helped reduce turnover in the company since they started them in May 2020. At a time when employees are quitting in record numbers and rotating through workplaces without ever meeting co-workers in-person, such bonding activities can potentially improve team dynamics, says Timothy Golden, professor at Rensselaer Polytechnic Institute’s Lally School of Management and a longtime researcher of remote work.

From Inc. 5000 CEOs, here are three ways to forge bonds between team members in your still-virtual workplace.

1. “Anything but work” check-ins

Consistency is crucial to Friday Vibes, Mengert says. Every Friday at 4 p.m., anywhere from half to all of ebm’s 47 employees hang out on one Zoom call and chat about non-work topics or play games, especially with new hires. Most Friday Vibes go over the allotted time, he adds. Serious topics like mental health come up sometimes, or the team might spend the whole hour discussing types of cars they’ve driven before.

A couple of months into the pandemic, the team at Burlingame, California-based gaming and strategy research firm IDG Consulting started to look a little haggard, says CEO and president Yoshio Osaki. The 11-person company went remote in 2018 but over time, IDG employees lost an element of interpersonal connection. “We were our own little islands,” he says.

When the pandemic hit and people started going through lockdowns and additional childcare stress, Osaki finally realized that since the company went remote he had been checking in on what people were doing, not how they were doing. And morale seemed to be taking a hit as a result.

That’s actually pretty common in a remote environment, Golden says. People tend to be more task-oriented than relationship-oriented, so managers have to find ways to rebuild interpersonal trust and rapport virtually. Osaki’s solution was to implement a 30-minute mandatory non-work chat every other week (it’s since expanded to 60 minutes).

The calls provided fun bonding time, but some turned less lighthearted. Osaki realized that some employees needed additional help and added an annual $1,000 self-care stipend to make it easier to pay for things like therapy. He learned an employee had back pain and bought them an ergonomic chair.

Another had gotten into building computers, so they bought him some tools, and he ended up building one for their data scientist. And beyond the insight on employees’ needs, Osaki says, “We saw an increase in productivity as well as creativity.” In sum, starting the chat has been an important factor in making 2021 a record year for IDG’s revenue.

2. Gratitude sharing

Telling your employees you appreciate them seems like obvious advice–but helping them do it in structured ways helps you keep from losing them, according to Keegan Caldwell, founder and managing partner of Boston-based Caldwell Intellectual Property Law. Every Friday at noon, employees share whom they’ve been grateful for over the last week.

“What we found was this was the most important meeting for us to have,” Caldwell says. He started it three years ago, inspired by his 12-step recovery process and his ability to make it through the associated challenges. Since then, he estimates, it’s improved retention by 10 percent.

For Boston-based Winthrop Wealth and CEO Max Winthrop, it’s about the “small wins.” On their morning call, the team has the option to share their tiny victories, like putting in extra effort to help a client’s family after their spouse died. The company started it after doing a workshop in the fall of 2020 with self-actualization and sharing activities–and Winthrop hasn’t lost an employee since. It also helps him keep perspective as a leader, he says: “The small contributions add up to the greater success.”

3. Games and experiences

Every month or so, employees at government IT contractor Kech play bingo and Pictionary, compete for who has the cutest pet photo, or speculate about how they would survive a zombie apocalypse. Chris Carpenter, the Williamsburg, Kentucky-based company’s CEO and co-founder, likes to mix it up. Her company, which operates call centers for government services, had high turnover before the pandemic. But she says she’s managed to keep a core group of employees by adding fun and human connection into their workdays.

Most events come with prizes, and Carpenter estimates she spends $2,000 on gift cards a year for the winners. She organizes them herself and regularly gets messages from employees asking when the next game will be.

When it comes to games, pick something that is collaborative rather than competitive to boost organizational cohesion, says Sean Newman, a visiting professor at Rollins College and senior vice president of operations at London-based financial services firm Aon. And try to use bonding activities or games to build up relationships between specific employees. “To the extent that your games can show the manager really cares and establish that relationship… it can be a real positive outcome for retention,” he says.

Games and more elaborate, planned events can help avoid the dreaded Zoom happy hour, says Jonathan Conelias, CEO of Boston-based ReElivate, which provides virtual experiences for clients including Amazon and Google. His advice: Try to plan something special and interesting that gives employees a shared experience to refer to, like an escape room.

Lauren Greenwood’s company, YouCopia, which is based in Chicago and provides organizational home goods for consumers, simply does  “welcome lunches”  on the first day for new hires with three weird questions for everyone else to answer. (The meals were virtual for part of the pandemic but now are in-person for smaller groups.) If you’re too busy to organize creative bonding activities–or it’s just not your thing–hire someone to handle it, she advises.

Given that many of us will spend up to one-third of our lives at work, it’s not surprising that happiness at work is a topic of concern. Research shows that our happiness at work determines how motivated, productive, and engaged we are.

As an ACHIEVE trainer for the Psychological Safety in the Workplace workshop, I have had many discussions with participants and teams about workplace well-being and satisfaction. I am often asked, “What actions and circumstances best lead to happiness at work?” 

The answer? Happiness at work is complex. Various influences and factors contribute to our well-being at work including organizational culture, the alignment between our values and the organization’s, and the level of job compensation and security.

While some of these factors may be beyond our control, happiness can be enhanced through specific behavioural and cognitive practices, referred to in positive psychology as “positive interventions.”

Here are three positive interventions you can use to increase your happiness at work:

Strive for the Happiness Zone

Research shows that 40 percent of personal happiness results from our own actions, behaviours, and thought patterns. This 40 percent zone is where you have some control over your happiness and where practicing positive interventions will be most helpful. However, this practice will be different for everyone. Some people are happiest when they accomplish a goal at work, while others feel most happy when they are connected and collaborating with colleagues. It’s important to understand which activities contribute to individual happiness at work.

Prioritize the behaviours, actions, and conditions that lead to a sense of well-being during the workday.

One way to begin is to prioritize the behaviours, actions, and conditions that lead to a sense of well-being during the workday. Take note of activities that seem to uplift your mood during the week. Carefully observe your workdays, becoming mindful of the activities, behaviours, or situations that create a sense of a good day versus a bad day. Look for a pattern across the days and weeks. Are there certain activities, situations, or circumstances that consistently seem to contribute to a positive workday? Make a conscious effort to prioritizing doing more of them.

Focus on Meaningful Interactions

The importance of interpersonal connections at work is noted in ACHIEVE’s book, The Culture Question: How to Create a Workplace Where People Like to Work. People are more apt to feel satisfied and engaged when they have positive relationships at work.

A first step to creating meaningful connections at work is to improve your listening skills and increase the depth and value of your interactions. During a workplace interaction, consciously choose to actively listen to what someone has to say and invite them to share more during the conversation. Researchers refer to this as listening generously – we allow the person to have the entire spotlight to feel genuinely listened to and validated.

Simple responses like “That’s great, I’d like to hear more,” or “It sounds like this is important to you, I’d like to learn more,” can make a team member feel more valued, resulting in increased well-being at work. As the listener, you feel good too because you are creating a more meaningful interaction. Remember, the more connected and positive interactions we have with work colleagues, the happier our work experience.

Generate Gratitude

Completing a gratitude exercise even once a week has been proven to increase happiness over time. There is no better place to practice gratitude than at work, given the amount of time we spend there.

People are more apt to feel satisfied and engaged when they have positive relationships at work.

One of the most simple and effective ways to practice gratitude is by keeping a gratitude journal. Record the things in your workweek you felt grateful for. Examples may include compliments you received about your work, small wins or accomplishments, or completing a difficult task. To make this team-based, try keeping a gratitude jar.

Invite your colleagues to join you in recording things they are grateful for. Use sticky notes, or if you are a virtual team, post something on a virtual collaborative whiteboard. On Friday, go through the notes. The best part of this simple exercise is the immediate uplift in mood and perspective shift that occurs from recognizing just how many things went well during the workweek.

Workplace happiness takes effort and practice, but the result is improved well-being, greater productivity, and stronger workplace connections – all of which can result in decreased stress and more work satisfaction. Happiness at work is truly worth the effort.
