How To Manage Teams Effectively

For centuries, managers have been befuddled by team dynamics, particularly why some team members hit it off in a heartbeat while others simply don’t. Moving from anecdotes to data-based best practices took humankind all the way until 2012, when Google embarked on a two-year journey to find an answer to what drives effective teaming once and for all.

What they found laid the foundations for modern corporate team building as we know it today.  The results of Project Aristotle, as Google called the study, are simple: After hundreds of interviews and two years of data-crunching, the study found that the best performing teams share five particular features in common, namely psychological safety, dependability, structure and clarity, meaning, and impact.

All of this sounds self-evident today, which is partially testament to how far and wide the findings have trickled down through MBA courses and leadership self-help books over the past decade. Some of Google’s findings were markedly more counterintuitive, including why consensus-driven decision making, co-location, individual performance, and extroversion seem to have little to no impact on their effectiveness.

Even though Project Aristotle wrapped up long before anyone had heard of the metaverse or quiet quitting, the study is well worth any manager’s time today. First, given everything we know of millennials and Gen Z, it’s clear that many of the five tenets that are driving performance have become only more important over time, particularly psychological safety, meaning, and impact.

It is equally clear that our workplaces have adopted practices that are failing employees miserably by over-managing for structure and clarity to the detriment of all other drivers of teaming success. Not knowing where employees are and what they are doing presents real discomfort. In response, many managers have doubled down on clarifying roles and processes in a way that would make Frederic Taylor look like a slouch.

Daily check-ins and check-outs, software assisted monitoring, and hourly production breakdowns have become increasingly prevalent ways for managers to regain a resemblance of control over their minions who might or might not be logging in from Aruba at any given moment.

At the same time, managers across disciplines have adopted Agile ways of working in hopes of replicating the successes the process has brought to the field of IT development in particular. There is much good to be said about Agile for good reason, but when applied with the wrong intentions, it can quickly turn into micromanaging on steroids.

The first casualty of over-compartmentalization and overmanagement of work is the ability of employees to self-actualize and find meaning and impact in their work.Omnipresent monitoring and hourly timesheets also wreak havoc on dependability, making it a matter of rote compliance instead of a carefully cultivated sense of trust and accountability.

Now to the good news: Hybrid, and full-remote workforces are absolutely compatible with effective teaming. Here are two ways to help you push the pendulum back toward a more balanced approach across the five drivers in case you find yourself having gone too deep on structure and clarity.

Trust

The first step is bringing trust back to the equation.The world didn’t collapse even though everyone worked from home, and your team will be just fine even if you don’t know exactly how many minutes your staff worked on any given task or how many keystrokes they produce per minute.

In fact, they’ll be far better for it. Leaning in on the flexibility and adaptability of modern ways of working will foster psychological safety and promote engagement and ownership in ways that will have far greater dividends than monitoring and oversight ever could.

People are fundamentally reciprocal, and the best way of building trust is to exhibit trust. One particularly effective method is for managers to focus on setting goals and milestones and giving the team the autonomy to seek out the best way to accomplish them. Tolerating failures and the occasional missteps is critical for making the autonomy feel real, and it goes a long way in making employees feel safe to explore their roles.

Another equally powerful method is to transform stands-ups and check-ins from reporting to supporting events. Recasting regularly scheduled meetings as opportunities for helping team members overcome blockers instead of simply checking on progress made is by far one of the most powerful moves a manager can do to breed trust and self-actualization.

Co-location is another practice that is ripe for transformation. Biting the bullet and going fully flexible might feel risky, but there is no reason to believe that any arbitrary pre-established mix of in-office and at-home days works better than allowing teams to find the norms that work best for them.

Trusting your teams to work effectively from wherever they are is the right choice in particular because of how it immediately casts dependability in terms availability and outputs instead of physical presence.

Instead of the default option, the office should be recast as an enticing alternative to which teams naturally gravitate to when they need to share physical spaces for collaboration and team building.

Brown bag seminars, in-office baristas, and a few Pelotons can go much further than you think, and putting the emphasis on tangible moments of collaboration is key.

Self-actualization

Second, you should ensure that the roles and processes set in place leave space for self-actualization and personalized ownership of one’s work. If you’re using Agile, be cognizant that a 100-meter dash doesn’t come anywhere close to the sense of meaning and impact that running a marathon brings.

Not everyone’s work will be foundational, but everyone’s contributions should feel necessary and acknowledged as contributing to goal deeper than wrapping up a two-week work package. The trick is to make sure that even when working on their own units each employee can visualize a clear pathway from their work to the grand “why” of it all.

This is where the importance of setting goals mentioned earlier becomes particularly clear. The best thing a manager can do when running multiple sprints is to maintain a cohesive narrative of how the work contributes to the larger organizational goal.

Often this means distilling vision statements, contractual milestones and even change requests into meaningful arguments about why the work we do today matters. This may not always be simple to pull off, but who said being a good manager was supposed to be easy?

Ultimately, what particular steps you end up taking matter far less than the sincerity of your commitment to making effective teaming a priority for your organization. How Empathetic Culture Drives Startup Development

Empathy is often viewed as a form of compassion or something that makes individuals feel good about themselves rather than a means of making policies. After two years of struggling against employee burnout caused by the pandemic, empathy is becoming increasingly important in corporate culture.

The fuzziness of home and work life has been one of the major challenges, leading to a rise in loneliness and depression. Startups, predominantly owned and run by young people, are demanded to be the leading example of companies that humanize their employees. So, how can empathetic culture drive startup development?

Why Empathetic Culture?

COVID-19 has tested everyone’s endurance. Businesses are losing talent in vast numbers either due to layoff or voluntary resignation. Many employees are emotionally and physically weary, resulting in workplace burnout, a WHO-defined syndrome defined as continuous job stress that has not been effectively handled. According to the Harvard Business Review, the duty to address burnout has been passed from the individuals to the corporation.

Lack of boundaries, increased financial stress, and concerns about job security have all contributed to a drop in mental health and anxiety. In a global survey conducted by Qualtrics, two-fifths of respondents (41.6%) claimed their mental health has deteriorated since the onset of COVID-19, while 57.2% indicated increased woe.

Increase Employee Engagement

According to recent research by Catalyst, 61% of respondents with highly empathetic senior leaders report being inventive at work either frequently or always, compared to those with less empathetic ones.

Meanwhile, 76% of those who work with highly empathetic senior leaders say they are engaged, unlike 32% of people who work with less empathetic bosses. These findings have underlined that empathy can be a key strategy for responding to crises, development, and a crucial factor for creating inclusive places of work in which everyone can connect, contribute, and succeed, not merely as a business strategy.

If you’re looking to embrace empathy in your startup culture, here’s how to do it right:

Have the Right Mindset

The first step in implementing a culture of empathy in your startup starts with the right mindset. This means that everyone should be on the same boat when it comes to realizing the importance of having an empathetic culture. As a leader, you can clarify some common misunderstandings about empathy, such as empathetic culture being only a gimmick. Clearly show that you are committed to empathy through your actions as a leader. If employees see you actualizing a culture of sympathy, they will come to the right mindset on how important this is.

Utilize Data to Track Progresses

Now that digitalization is inseparable from business operation, why not use it to enhance empathetic culture at your startup? You can track employees’ progresses and bottlenecks using a series of data-driven metrics. Data is essential for empathy since it allows you to identify any empathy gaps and potentials. The implementation of empathy may be broken down into smaller pieces: empowerment, value, belonging, reassurance, honesty, cooperation, and ethics.

Doing this can make arranging metrics easier. If you are distributing an employee survey, make sure it includes clear questions regarding empathy and this is to be done regularly instead of semiannually or annually.

Keep it Simple but Significant 

Empathy is not always about large movements; but rather a series of small-scale compassion and understanding approaches or low-cost, high-impact activities. For example, if you are financially earning more than your employees, you can casually buy them a few pans of pizza when the monthly salary payment is still far ahead.

This small gesture shows an empathy that those who earn more actually care about those who earn less without looking too intimidating, thanks to the magic of food. Aside from activities that involve money, caring is a form of empathy as well. Making a unique greeting card for employees during their birthdays and sending it to the teamwork group so others can say congratulations can be one of the simplest, no cost gestures.

Caring for the people in your startup should be a priority. Mental health, stress, and burnout are collective responsibilities for the company to deal with, thus  empathetic culture is about caring and making it actionable for everyone. Failure to use empathy results in less creativity, lesser engagement, and lower loyalty, which can be the start of a downfall. After all, business development can be easier to achieve when the people in it are happily engaged.

Quirky activities can improve employee retention and company culture, according to Inc. 5000 CEOs. It’s cheesy, but it works. So says Frank B. Mengert, founder and CEO of ebm, a North Haven, Connecticut-based benefits and HR tech company, about his company’s weekly video call, known as “Friday Vibes.” The one rule: You can talk about anything but work.

These unconventional meetings–ebm’s sometimes involve games like Two Truths and a Lie–have helped reduce turnover in the company since they started them in May 2020. At a time when employees are quitting in record numbers and rotating through workplaces without ever meeting co-workers in-person, such bonding activities can potentially improve team dynamics, says Timothy Golden, professor at Rensselaer Polytechnic Institute’s Lally School of Management and a longtime researcher of remote work.

From Inc. 5000 CEOs, here are three ways to forge bonds between team members in your still-virtual workplace.

1. “Anything but work” check-ins

Consistency is crucial to Friday Vibes, Mengert says. Every Friday at 4 p.m., anywhere from half to all of ebm’s 47 employees hang out on one Zoom call and chat about non-work topics or play games, especially with new hires. Most Friday Vibes go over the allotted time, he adds. Serious topics like mental health come up sometimes, or the team might spend the whole hour discussing types of cars they’ve driven before.

A couple of months into the pandemic, the team at Burlingame, California-based gaming and strategy research firm IDG Consulting started to look a little haggard, says CEO and president Yoshio Osaki. The 11-person company went remote in 2018 but over time, IDG employees lost an element of interpersonal connection. “We were our own little islands,” he says.

When the pandemic hit and people started going through lockdowns and additional childcare stress, Osaki finally realized that since the company went remote he had been checking in on what people were doing, not how they were doing. And morale seemed to be taking a hit as a result.

That’s actually pretty common in a remote environment, Golden says. People tend to be more task-oriented than relationship-oriented, so managers have to find ways to rebuild interpersonal trust and rapport virtually. Osaki’s solution was to implement a 30-minute mandatory non-work chat every other week (it’s since expanded to 60 minutes).

The calls provided fun bonding time, but some turned less lighthearted. Osaki realized that some employees needed additional help and added an annual $1,000 self-care stipend to make it easier to pay for things like therapy. He learned an employee had back pain and bought them an ergonomic chair.

Another had gotten into building computers, so they bought him some tools, and he ended up building one for their data scientist. And beyond the insight on employees’ needs, Osaki says, “We saw an increase in productivity as well as creativity.” In sum, starting the chat has been an important factor in making 2021 a record year for IDG’s revenue.

2. Gratitude sharing

Telling your employees you appreciate them seems like obvious advice–but helping them do it in structured ways helps you keep from losing them, according to Keegan Caldwell, founder and managing partner of Boston-based Caldwell Intellectual Property Law. Every Friday at noon, employees share whom they’ve been grateful for over the last week.

“What we found was this was the most important meeting for us to have,” Caldwell says. He started it three years ago, inspired by his 12-step recovery process and his ability to make it through the associated challenges. Since then, he estimates, it’s improved retention by 10 percent.

For Boston-based Winthrop Wealth and CEO Max Winthrop, it’s about the “small wins.” On their morning call, the team has the option to share their tiny victories, like putting in extra effort to help a client’s family after their spouse died. The company started it after doing a workshop in the fall of 2020 with self-actualization and sharing activities–and Winthrop hasn’t lost an employee since. It also helps him keep perspective as a leader, he says: “The small contributions add up to the greater success.”

3. Games and experiences

Every month or so, employees at government IT contractor Kech play bingo and Pictionary, compete for who has the cutest pet photo, or speculate about how they would survive a zombie apocalypse. Chris Carpenter, the Williamsburg, Kentucky-based company’s CEO and co-founder, likes to mix it up. Her company, which operates call centers for government services, had high turnover before the pandemic. But she says she’s managed to keep a core group of employees by adding fun and human connection into their workdays.

Most events come with prizes, and Carpenter estimates she spends $2,000 on gift cards a year for the winners. She organizes them herself and regularly gets messages from employees asking when the next game will be.

When it comes to games, pick something that is collaborative rather than competitive to boost organizational cohesion, says Sean Newman, a visiting professor at Rollins College and senior vice president of operations at London-based financial services firm Aon. And try to use bonding activities or games to build up relationships between specific employees. “To the extent that your games can show the manager really cares and establish that relationship… it can be a real positive outcome for retention,” he says.

Games and more elaborate, planned events can help avoid the dreaded Zoom happy hour, says Jonathan Conelias, CEO of Boston-based ReElivate, which provides virtual experiences for clients including Amazon and Google. His advice: Try to plan something special and interesting that gives employees a shared experience to refer to, like an escape room.

Lauren Greenwood’s company, YouCopia, which is based in Chicago and provides organizational home goods for consumers, simply does  “welcome lunches”  on the first day for new hires with three weird questions for everyone else to answer. (The meals were virtual for part of the pandemic but now are in-person for smaller groups.) If you’re too busy to organize creative bonding activities–or it’s just not your thing–hire someone to handle it, she advises.

Jurgen Appelo is a software engineer, trainer, entrepreneur, author, speaker and traveler, who has been driving agility in companies. One of his works, Management 3.0 , condenses a team management methodology so that they can survive amid chaos and fragility.

This model, based on Edgar Morin’s so-called complexity theory, is based on the notion that a system – a company, a government, a project – is not feasible to analyze as a mere sum of its component parts; rather, it is the relationships and interactions that give it meaning and momentum. To graph this, imagine a network, with interlocking threads connecting each component. These threads are the facts, actions, decisions, and interactions that make up the world.

That is why management has been seen for several years as a system of networks and people, of dynamic relationships, and not only about areas or departments, profits and processes. It is a living system, not machines that systematically replicate the same result.

Principles for energizing and developing talent

In its 3.0 model, Appelo shares several principles that serve to support the work of leaders and teams in today’s changing world. Here are some of them:

1. Energize people

To achieve this, it is necessary to know what it is that motivates them and that is part of their life purpose: the more consistent it is with the purpose of the organization, there will be a greater individual commitment and team cooperation. For the psychologist and professor Edward Deci, there are two types of motivations:

  • Extrinsic: stimuli that are provided from outside the person (for example, a performance bonus, constant congratulations from the leader, etc.).
  • Intrinsic: those stimuli that are internal and relevant to the person, even when it is not their primary goal (for example, a project in charge). However, if you find a meaning, a why in what you do, you connect better and there is your own reward.

Author Daniel Pink offers a similar look at intrinsic motivation in his book “Drive”, where he affirms that most people are moved more by this type of impulse than by extrinsic. In other words, in the end and in essence, people care more about satisfaction than external rewards, although they should not be lacking, and he explains that there are three factors that new management leaders need to take into account to boost talent: mastery -the desire of each one to be better in what is important to him-, autonomy -the impulse to guide his own life-; let me mention self-leadership-; and purpose – intention to serve something greater than ourselves.

2. Empower teams

To achieve this, the author of Management 3.0 points out that it is entirely possible for each team to organize itself, if it has the confidence of the leaders.

At this point, it is essential that those who lead people focus on doing their job and not on micro-management and that teams participate in collective decisions on relevant issues. In addition, it is necessary for everyone to understand that they are part of a joint system, and not the mere sum of individualities, and that the knowledge of market needs is not in the hands of a single person, but that there is a broader perspective of their needs.

To empower, there are four lines of action that are strategic to generate relationships of trust:

  • Let the leader trust his team.
  • Let the team trust their leader.
  • Let team members trust each other.
  • Let the leader trust himself.

3. Development of skills

We already know that it is difficult for any company to achieve results if its members are not trained; and the leaders are responsible for enabling the conditions for this process to take place. Some ways are:

  • Leading by example: living what is preached.
  • Promote self-learning: appreciate personal maturing time.
  • Coaching and mentoring: as transversal support and support tools throughout the organization.
  • Training and certification: to raise standards against the competition.
  • Collaborative learning: internal development, where everyone learns from each other.
  • Learning from error: doing retrospectives and tests in controlled environments.
  • Measure the results: feedback in the shortest possible cycles; use of keeping metrics on information radiators; indicators agreed between those who participate.
  • Smaller teams: the author recommends no more than 10 to 12 people.

4. Improve everything and observe the team environment

It is key in the management 3.0 model to focus on real continuous improvement, for which it is necessary to facilitate change processes and model the natural resistance that may appear.

Some suggestions for leaders are to observe the team environment, what they need, and let it be known that you are available; find cracks or faults and go to their roots to promote solutions that the team implements; define clear and specific goals and have great communication skills, a key factor of every good manager.

Also, incentivize defining small victories or milestones that energize people; review achievements and not just failures; and it is also essential to recognize people.

The implementation of this leadership style implies a cultural change in companies that is not necessarily rapid, although it can be agile, if you have the conviction and vision to carry it out.

Ultimately, it depends on each company how far they want to go and on each leader, how much they want their teams to develop. Two questions that only they can answer.

1. The Transition To 21st Century Management Is Hard Work

Stopping the momentum of the giant flywheel of 20th Century management and turning it into something more agile can involve a lot of work. Everything in 21st Century management is the opposite of 20th Century management.

The goal of the firm is now to create a continuous stream of value for customers and users. Making money is the result, not the goal. This goal requires a different structure of work to enable the full talents of those doing the work, often through small self-organizing teams working in short cycles, focused tightly on delivering value for customers. Instead of a steep vertical hierarchy of authority, there is a flat network or hierarchy of competence, in which ideas can  come from anywhere. Recommended For You

These three principles in turn require radically different processes. Leadership has to be inspirational rather transactional, and, given the distributed nature of work, it is required throughout the organization. Strategy tends to include not only coping with competition but also creating new businesses that attract new customers. Innovation encompasses systematic efforts to find new needs and new ways of meeting them, including the creation of interactive ecosystems. Salesand marketing involve making a real difference in the lives of customers and users. Given the new role of talent, people management must attract and enable the talent required to deliver value to customers. Because the firm operates as a network of teams tightly focused on creating customer value, the budget typically reflects decisions already taken in strategy; there are often no organizational silos to fight over it.

Is it any wonder that executives find it easier to accept the extravagant compensation that is lavished on them for maintaining the status quo, rather than undertaking the difficult multi-year slog to transform the corporation from top to bottom, with a significant risk that they will be cast aside, somewhere along the way?

2.    Small Change Experiments Don’t Last

The middle course is to maintain the status quo, while exploring alternatives on a small scale. Executives initially experimented doubling down on 20th Century management tools. Firms downsized, reorganized, delayered, and reengineered. They acquired new companies and shed struggling businesses. But these tended to be one-off experiments, not a coherent way to run the whole organization on a continuing basis. The assumptions of 20th Century management remained intact.

In some cases, they also explored 21st Century management approaches to solve particular problems, such as an increased customer orientation, deploying teams, greater delegation, inspirational leadership practices, bolder strategies, innovation initiatives, attracting better talent, improving diversity, and so on.

But they generally came back to the standard model of 20th Century management practices as the default norm, once the particular problem was solved. This after all was how most other big firm was being run, what business schools were teaching, and what major consulting firms were advising.

“The problem can persist even if a company is quick to adopt the latest managerial tools and techniques,” writes Professor Annika Steiber, “because usually these upgrades don’t go deep enough; they serve mainly as add-ons to an underlying system that is no longer right.”

3.    No Objective Measure Of Truth

As Thomas Kuhn noted in The Structure Of Scientific Revolutions (1962), even in science, there isn’t really any objective basis for choosing between two competing scientific theories. There is usually no way to conduct a simple experiment to show that one theory is right and the other wrong, at which point all scientists abruptly drop the old theory and espouse the new. Instead, there is generally evidence both for supporting and questioning the competing theories. Scientists have to weigh up different kinds of evidence and then decide to put their careers behind one theory or the other. This doesn’t happen overnight. This is even more true in paradigm shifts in management.

Thus revolutions in intellectual matters happen slowly. “When an individual or group first produces a synthesis able to attract most of the next generation’s practitioners,” Kuhn writes, “the older schools gradually disappear. In part their disappearance is caused by their members’ conversion to the new paradigm. But there are always some men who cling to one or another of the older views.”

All of these phenomena are observable in the ongoing transition from the 20th Century management to the 21st Century paradigm of managing. Managing in the new way is in some ways like being in a new world compared to 20th Century management. Familiar words like “manager”, “leader” and “strategy”  have different meanings. Decades-old ways of doing things are suddenly no longer appropriate. New ways have to be learned. Attitudes and behaviors have to change. To old hands, 21st Century management can come to be seen as very strange.

4. Lack Of Management Awareness of The 21st Century Management

The tendency in the financial press to dismiss Agile and Silicon Valley management as something to do with “big tech” “AI” and “network effects” encourages executives to continue to ignore these developments.

Managers practicing 20th Century management had never really “chosen” that way of managing in the first place. They had started studying at a business school and then began working in a firm, or series of firms, where everyone had the same basic assumptions, habits and attitudes towards principles and processes. Young managers had little choice but to accept those assumptions and attitudes if they wanted to go on working there and to advance. In many cases, working in that way had gone on for years or even decades.

These managers rarely had to consider the possibility that there might be an equally coherent way of running a large organization that could be a better fit with the current marketplace. In fact, this different way of running corporations had emerged in software development and small startups in and around Silicon Valley, as well as individual firms in Europe and China. It began appearing around 2000 and progress was initially piecemeal. But by 2020, a synthesis of the principles and processes was emerging of a system of management that was equally coherent and potentially providing providing more value to customers, better workplaces for employees, and more profit to the firm. Yet managers were often not aware of these developments.

5.       A Different Way Of Thinking

Perhaps the most significant hurdle to be overcome in making the transition to 21st management is that it requires not only doing things differently but also thinking differently.

Thus the principles and processes of 20th Century management reflect the idea of the firm as a machine. It is something that can be controlled and measured and analyzed separately. Each individual part of the firm’s behavior can be predicted. Its outputs will be proportional to inputs. It can be understood quite separately from its context. Every problem has a root cause and every problem can be solved.

21st Century management requires a different way of thinking. The firm is viewed, not as a machine, but rather as a complex adaptive system, like a garden. This means that the firm can’t be mechanically programmed or fixed. It can’t be analyzed separately from its context. Its behavior can’t be fully predicted. It can only be understood through its interactions with its environment. There needs to be a recognition that the environment may well push back.

This new way of thinking is often difficult for those who have spent decades in the old set of assumptions. But for those who make the transition, the benefits can be extraordinary.
